The customer needs a new job worth solving, enough capacity to adopt the change, and proof that today's value will stay intact. Revenue is the result of that decision. It should never be the reason for it.
Its boundary: Lifecycle verifies current value, the next customer job, and relationship timing. Sales runs the commercial decision after that evidence is ready.
Expansion Signals
More activity often triggers an upsell play. The same behavior may also reveal a workaround, missing feature, overloaded administrator, or unfulfilled promise. Read the customer condition before assigning commercial intent.
Interpretation rule: a signal earns an investigation. Opportunity status comes after a customer confirms the new job and its importance.
The Expansion Shape
Seat growth, a new workflow, and enterprise control are different customer decisions. Each needs its own proof. Treating them as one generic upsell hides the real buyer, burden, and reason to change.

The Expansion Tax
Price is only one input. Expansion also consumes attention, political capital, implementation time, data work, and support capacity. The narrowest customer constraint should determine the pace and scope.
Scope rule: when only part of the account can absorb the change, start there. A smaller successful expansion produces better evidence than a larger fragile one.
The Expansion Decision
A mature system makes three outcomes legitimate. Explore when the customer and company are ready. Wait when the need is credible but capacity or timing is weak. Stop when the motion would conceal failure or create avoidable harm.
Handoff rule: Customer Success confirms the condition. Sales owns price, buying group, negotiation, and close. Both work from the same evidence.
The AI-Native Expansion System
AI can connect product behavior, support history, customer conversations, contracts, and account changes. Its best work is showing where evidence agrees, where it conflicts, and which question a person should ask next.
Measurement
Booked revenue records the commitment. It does not show whether the added scope was useful, adoptable, or healthy for the original relationship. Keep the customer result beside the commercial result.
Reporting rule: compare cohorts by expansion shape. A successful capacity increase does not validate a workflow cross-sell or governance upgrade.
The Expansion Decision Record
The record should be short enough to use before a real account conversation. It preserves the source of the signal, the reason to act, the burden being added, the decision owner, and the proof required after purchase.

These company-published product structures show two different expansion choices. They are useful design evidence, not independent proof of expansion performance.
HubSpot offers distinct marketing, sales, service, content, data, and revenue products on one Smart CRM. The shared customer record reduces the cost of adding an adjacent workflow while each Hub still has a clear operating job.
Lesson: cross-sell becomes easier to understand when the new product solves a separate team problem without forcing the customer to rebuild the foundation.
Study HubSpot's product structureFigma's higher plans add shared resources, administration, workspace hierarchy, identity controls, and governance as collaboration spreads across teams. The added job is organizational control, not a vague claim that larger customers need more features.
Lesson: governance earns an expansion conversation when scale creates a real control problem. Seat count alone does not establish that need.
