Demand Generation

Make the market care before asking it to convert.

Demand generation changes what the right market knows, believes, remembers, and prioritizes before a buyer identifies themselves. Lead generation can capture that interest later. A form cannot manufacture demand the market does not feel.

Its boundary: Demand Generation creates commercial interest before identity. Lead Generation begins when a person or account chooses an identifiable next step. Qualification and sales conversion require separate buyer evidence.

Demand States

The market does not move from unaware to ready in one step.

Different demand states require different work. Product detail is premature when the market does not prioritize the problem. Broad category education can slow an active buyer who already needs proof. The team should know which state it intends to change.

Planning rule: declare the demand state before selecting the tactic. The same article, ad, event, or webinar can be useful in one state and irrelevant in another.

Three Different Jobs

Create demand, capture demand, and convert demand without collapsing them into one funnel.

These jobs influence one another but operate under different conditions. Demand creation works before declared intent. Capture gives interest an identifiable path. Conversion advances a real buying decision. Combining them hides where the system is weak.

Diagnosis rule: more leads will not fix absent demand. More demand will not fix a bad capture experience. Better capture will not fix weak qualification or a product buyers do not want.

The Demand Unit

In business-to-business marketing, the visible person is often one part of the demand.

One researcher may enter the database while other people shape the decision through private conversations, documents, security review, budget planning, and previous experience. Demand should be evaluated at the account and buying-group level where the purchase happens.

The Memory Gap

Demand is often created long before the buying trigger.

A buyer may encounter an idea before a budget, leadership change, failed project, regulation, competitive move, or urgent internal problem creates action. Marketing has to build memory across that quiet period. Last-touch reporting rewards the capture point and can erase the work that made the company come to mind.

Signal Strength

More observable behavior usually means less market coverage.

Anonymous market movement is broad but difficult to connect to accounts. Identified behavior is clearer but covers fewer people. Qualified pipeline evidence is stronger but arrives later. No single layer can explain demand on its own.

Evidence rule: judge each layer by what it can support. Market growth can precede identity. Account activity can exist without real intent. A qualified opportunity requires evidence beyond accumulated clicks.

Create + Capture Portfolio

Harvesting existing demand eventually reaches a ceiling.

Search, review sites, branded terms, retargeting, and high-intent ads can capture people already moving. They cannot indefinitely expand the number of buyers who prioritize the problem or prefer the company. A complete program funds capture now and creates future demand.

Budget rule: do not cut demand creation only because capture reports revenue sooner. Do not protect vague brand spending either. Require a market thesis and a future decision rule before funding the work.

The AI-Native Demand System

Use AI to connect more evidence. Do not let it manufacture buyer intent.

AI can read more customer, market, product, campaign, and revenue evidence than one team can process manually. It can surface patterns, preserve source lineage, compare segments, and monitor change. People still decide what the market should care about and whether the evidence supports the claim.

Measurement

Measure market movement, identifiable response, and revenue evidence without forcing them into one number.

Demand appears across different time horizons and evidence strengths. The useful system shows whether the right market is becoming easier to reach, more likely to remember the company, more willing to identify itself, and more qualified when it enters pipeline.

Reporting rule: label observed, self-reported, estimated, modeled, and attributed results separately. Never convert reach, views, leads, intent scores, or influenced pipeline into invented buyers, revenue, or causality.

Declare the market change before selecting the channels.

One durable record should connect the demand thesis, market, current state, evidence, buying group, program, capture path, economics, measurement, and decision gate.

Current Tools

Build the demand system in tools the company already trusts. Add complexity only when the evidence requires it.

A platform can collect touchpoints and display models. It cannot decide which market belief is worth changing. Start with the existing customer relationship management system, analytics, campaign records, direct research, and disciplined source tracking before buying a larger signal or attribution stack.

My default: start with the current CRM, analytics, customer research, self-reported attribution, clear campaign records, and manual account review. Do not buy either to compensate for low volume, weak data hygiene, or an unclear market thesis.
